호텔앤레스토랑 - 어떻게 하면 고루한 브랜드에 다시 생기를 불어넣을 수 있을까?

 

지난 1년 동안, 미국 레스토랑 업계에는 아주 흥미로운 일들이 있었다. 바로 매장 수와 수입이 최근 몇 년간 감소하고 있던 오래된 브랜드들이 다시 살아나고 있는 것이다. 그들은 어떻게 해서 이런 회복세에 들어섰을까? 과연 우리가 이러한 호전 속에서 얻을 수 있는 교훈은 무엇일까?

 

아마 Olive Garden, Arby’s와 Applebee’s가 좋은 해답이 될 수 있을 것으로 생각한다. 이들은 모두 미국인들과 함께 자라온 유산과도 같은 브랜드들이다.


Olive Garden은 이탈리아계 미국식 캐주얼 다이닝 콘셉트 레스토랑으로 36년 전 첫 선을 보인 이래, 900개 이상의 매장과 40억 달러의 매출을 기록하는 매장으로 성장했다. 모기업인 주식회사 Darden Restaurants의 현금 인출기라고 봐도 무방할 정도였다.


그러나 2014년, Darden은 이들을 해체해 레스토랑의 부동산을 판매하고자 했던 Starboard Value라는 한 행동주의 투자자의 타깃이 됐다. 때문에 Starboard의 이러한 압력은 Olive Garden의 자체적인 회복 노력에 기폭제 역할을 했다. Olive Garden은 브랜드 인지도를 바탕으로 그들의 단골 고객들을 사로잡았으며, 고객들은 이탈리아 음식을 먹기 위해 레스토랑을 방문했다. 그러나 어느 순간부터 점점 고객들은 Olive Garden이 가격대비 좋은 가치를 제공하지 않는다고 느끼기 시작했다. 점차 햄버거와 같은 정체성이 뚜렷하지 않은 메뉴들이 등장한 것이다. 이로 인해 레스토랑은 이탈리아계 미국식 캐주얼 다이닝이라는 핵심 브랜드 가치를 잃게 됐다.


위기의식을 느낀 Olive Garden은 브랜드 회복을 위해 합리적인 가격으로 즐길 수 있는 이탈리안 메뉴들을 추가했고, 이탈리아와 관계없는 제품들은 메뉴에서 제외했다. 그리고 초심으로 돌아가 브래드 스틱(Bread Stick)과 샐러드를 무제한으로 제공했다. 브래드 스틱은 레스토랑의 시그니처와 같은 메뉴였으므로, 이를 활용한 샌드위치 신메뉴도 출시했다. 마지막으로 점심시간의 서비스 속도 개선에 주력, 고객은 단돈 6.99달러에 간편하고 빠른 점심을 먹을 수 있었고 그 결과 다시금 Olive Garden에 대한 수요가 증가하기 시작했다.

 

Arby’s는 약 50년 전부터 시작된 대표적인 패스트푸드 브랜드로 로스트 비프 샌드위치가 유명한 레스토랑이다. 현재 미국에 3000개의 점포가 있을 정도로 유명한 브랜드인데, Arby’s도 수년 동안 쇠퇴해온 브랜드 중 하나다. 설비들은 점차 수명을 잃어가고 있고 메뉴에 대한 혁신은 없었다. 이 브랜드 또한 치열해진 패스트푸드 체인과의 경쟁에서 어려움을 겪을 수밖에 없었다. 그러나 브랜드에 대한 인식이 높고 로스트 비프 샌드위치를 좋아하는 충성 고객이 많았기 때문에 이들은 이 불황에서 빠져나올 수 있었다.


Arby’s의 본사인 Roark Capital은 약 3억 5000만 달러의 손해를 기록한 후, Wendy’s(*미국에서 3번째로 큰 패스트푸드 체인으로 2008년, 모회사인 triarc와 Arby’s를 합병했다.)의 지분을 2011년 매입했다. 이후 그들은 2013년부터 새로운 경영진을 도입, 브랜드의 방향을 바꿔 나름대로 탄탄한 회복기에 들어섰다. 실적이 저조한 매장은 과감히 폐쇄하고, 새 메뉴와 그들의 시설을 개선하는 데 집중했다. Arby’s는 실제로 기존 패스트푸드 체인이 가지고 있지 않던 독특한 메뉴를 만들어 내기도 해, 엄밀히 말하면 햄버거 체인과는 직접적인 경쟁자라고 볼 수 없었다. 그들은 패스트푸드의 합리적인 가격으로 Delicatessen(델리카트슨, 조리된 육류나 치즈, 흔하지 않은 수입 식품 등을 파는 가게) 수준의 샌드위치 체인을 즐길 수 있도록 했다.


또한 미국 현대 문화의 일부로 자리잡은 “We Have the Meats” 슬로건으로 밀레니얼 세대들을 겨냥해 재치있는 광고를 개발한 것으로도 유명하다. 브랜드가 다시 역성장하면서 프랜차이지들은 행복한 비명을 지르고 있다. 앞으로도 Arby’s는 그들의 메뉴의 혁신, 매장 재설계, 혁신적인 홍보 마케팅으로 중심 전략을 지켜나가면서 합리적인 가격의 육류 베이스의 샌드위치 열풍을 이어나가고자 한다.

 

마지막으로 Applebee’s. 이들은 Bar&Grill 패밀리 레스토랑의 대표적인 선구기업으로, 현재 미국 전역에 2000개 매장에서 36년째 운영을 해오고 있다. 특히 미국의 작은 마을에서 볼 수 있는 레스토랑으로 주 고객층은 바에서 합리적인 식사를 원하는 중산층의 미국인이다. 2015년, 브랜드 오너인 Dine Equity사는 위기를 겪으면서 밀레니얼 고객들을 겨냥, 트렌디한 신 메뉴를 선보였다. 그러나 밀레니얼 고객들은 오지 않았고, 핵심 고객이었던 중산층 고객들은 기존과 달라진 콘셉트에 그들이 갈 곳을 잃어버린 것처럼 느꼈다.


계속해서 수익은 낮아지기 시작했다. 이에 이사회는 경영진을 교체하기로 결정했다. 새로운 팀은 코스요리를 되살리고 다시 그들의 핵심 고객이었던 중산층을 타깃으로 가성비 좋은 바를 만드는데 중점을 뒀다. 그 결과 이들에 대한 향수를 가지고 있던 오랜 고객들이 점점 다시 바를 찾게 됐다. 매력적인 광고 캠페인 역시 소비자들의 마음을 움직였고, Applebee’s의 근간은 Bar&Grill로 자리매김했다.

그렇다면 세 레스토랑의 경영회복이 가지고 있는 공통적인 특징은 무엇일까?

첫째, 모든 세 브랜드는 그들이 기존에 가지고 있던 역사적인 브랜드 아이덴티티에서 벗어나 고객으로부터 외면당했다. 그리고 모두 이전에 고객들이 가지고 있었던 전통적인 브랜드 콘셉트에 다시 초점을 맞추면서 회복의 궤도에 올라올 수 있었다.

 

둘째, 고객들이 원하는 핵심 메뉴와 함께 새로운 메뉴 혁신에 중점을 뒀다는 것이다. Olive Garden은 더욱 완연한 이탈리아계 미국식 레스토랑이 됐고, Arby’s는 수제 샌드위치 퀄리티에 집중했다. 또한 Applebee’s의 경우에도 점점 웰메이드된 Bar&Grill 아이템을 선보이고 있다.

 

셋째, 소셜 미디어 캠페인과 같은 큰 영향력 있는 광고 홍보에 집중했다는 점이다. 시대적 흐름에 따라 사람들은 그들의 마케팅 활동에 관심을 가지고 이를 통해 소통하기를 즐긴다. 세 광고 모두 유명 인사를 활용한 광고에 의존하지 않고 오로지 음식으로 승부, 브랜드 아이덴티티가 제대로 녹아 든 매력적인 광고는 소비자들의 강력한 관심을 끌기에 충분했다.

점점 도태되고 있는 낡은 브랜드로 판매수익이 감소되고 있다면 위의 세 가지 사례 연구에 집중해보자. 무엇이 처음으로 우리 고객의 마음을 흔들었었는지, 초심으로 돌아가 고객의 관심을 다시 끌어오기 위해 끊임없는 혁신을 이뤄야한다. 결국 해답은 음식에 있다!

HOW TO REFRESH A TIRED BRAND
There has been some interesting news in the USA restaurant industry the past 12 months.  Some very old & tired brands that were experiencing declining store counts and revenues for several years have been brought back to life.  How did they recover?  What lessons can we draw from these turnaround situations? 

 

 

I am thinking in particular of Olive Garden, Arby’s and Applebee’s, all three well known legacy restaurant brands that Americans grew up with and visited regularly. 


Olive Garden, an Italian American casual dining concept founded 36 years ago, grew to more than 900 stores and $4 Billion in revenues.  It is the cash machine for the parent company, Darden Restaurants, Inc.  In 2014, Darden was the target of an activist investor, Starboard Value, which wanted to break up the company and sell the restaurant real estate.  While the turnaround plan for Olive Garden was already taking shape, this pressure from Starboard was a catalyst for Darden to accelerate their actions.  Olive Garden had excellent brand awareness, was well liked by its core customers, and was the place they went for Italian food.  However, customers felt that the brand did not offer good value for money anymore and there were odd things on the menu like hamburgers.  They had lost their core brand value of being an Italian American restaurant chain. During the turnaround, the chain added more Italian menu items at affordable prices, which appealed to their customers, and dropped the non-Italian products. Second, Olive Garden went back to basics and offered unlimited portions of bread sticks and salad.  When people think of the brand, they often think of the breadsticks – it is a signature item for them.  They even rolled out breadstick sandwiches to strengthen the appeal.  Finally, they focused on improving store level operations, especially speed of service at lunchtime.  Customers could now get a fast lunch for only $6.99, which really drove traffic.

 

Arby’s is an iconic fast food brand which started more than 50 years ago, and is best known for its roast beef sandwiches. There are more than 3000 stores in the USA today.  The brand was in decline for many years.  Facilities were run down and the menu lacked innovation.  The brand also suffered from intense competition from all the other fast food chains as well. 

 

However, there was some good news as the brand was extremely well known and there were many loyal customers who loved their roast beef sandwiches.  Roark Capital bought a majority stake in the company in 2011 from Wendy’s after the company posted a $350 million loss.  They brought in new management in 2013 to change the brand direction and effect a solid turnaround. The new leadership did the basics – closed underperforming stores, launched new menu items, improved facilities and listened carefully to franchisees. Arby’s has a unique menu in the fast food space and was not really a direct competitor to the hamburger chains.  The company focused more on being a sandwich chain offering delicatessen quality at fast food prices.  They also developed what is considered the best advertising in the industry – it is entertaining and memorable.  The slogan, “We Have the Meats,” is now a part of American modern culture.  The brand is growing again and franchisees are happy. The company will maintain its core strategies of menu innovation, store redesigns, and disruptive marketing and PR, while leading the fast food industry in attractive new meat based sandwiches at affordable prices.

 

Last but not least is Applebee’s, one of the pioneers in the Bar & Grill family restaurant dining segment. The brand is 36 years old and has almost 2000 locations in the USA. It is particularly visible in small town America. The key customer base is Middle Americans looking for an affordable meal in a bar setting. In 2015, the brand owner, Dine Equity, took a risky step and began to target millennial customers with trendy new menu items and a millennial bar. Unfortunately the millennials did not come and the core customer, the older less fashionable middle class diner suddenly felt like the chain had abandon them. Sales began to decline significantly and the Board of Directors decided to replace management. The new team reversed course and began to target their core customer again with more affordable comfort food and great deals on bar drinks. The old customers began to come back and the chain is now experiencing again strong same store sales growth.  The new advertising campaign is also attractive and reminds viewers of Applebee’s roots as a bar and grill.

 

What do these three turnaround stories have in common?

First, all three brands strayed from their historical brand story. They forgot who they were in the customer’s mind. Once they refocused on what made them successful in the first place, sales recovered.

 

Second, they focused on menu innovation within the core menu segments that customers wanted. Olive Garden became more Italian American.  Arby’s focused on delicatessen quality sandwiches.  Applebee’s went back to offering better tasting bar & grill items.

 

Third, they executed great impactful advertising and PR as well as social media campaigns. People talked about these marketing activities and enjoyed the communications. They created a strong buzz in the marketplace.  None of the three brands relied on any celebrity advertising.  The hero was always the food.
